Your system used to make sense. Now touching it scares you.

I cut tangled systems back to the one simple design that holds.

  • Deploys you dread
  • A core nobody dares touch
  • On-call that never quiets
  • Features that keep slipping
  • Docs from a system you don't have

Pick your symptom

  • 01

    Deploys have become an event

Small change, big war room. Nobody dares to ship on Fridays anymore.

  • 02

    The core is untouchable

Only one person understands most of it. They're scared to leave.

  • 03

    On-call keeps getting louder

The same failures, on a schedule, and the fixes are workarounds.

  • 04

    New features keep slipping

The roadblock isn't the idea, it's the foundation beneath.

  • 05

    Every fix adds a layer

You patch the patch. The docs describe the system you had, not what is currently running.

  • 06

You're keeping it alive by hand

It works, but only because someone is carefully tending it.

One or two means the system's getting expensive. Most of them means it's past the point where the people maintaining it can hold it in their heads. Here's what I do about that.

The base tooling is fine, it will carry whatever you throw at it. What's getting expensive is everything you bolted on layer upon layer.

Cut it back to the things that work and design from there

I find the parts that actually carry your system, make them do one clean job, and remove what doesn't earn its cost. Simple is what holds, and it's the only kind of reliable that scales.

A

I read the real system

Behavior, not docs. I find where it actually breaks and why.

B

I find the critical task

Every system tangle has a small piece carrying most of the weight. I find it and I protect it.

C

I optimize, in small steps

Reversible changes your team can follow. When it's done, you can explain it.

Less noise makes a stronger signal

The tools keep getting more capable. Every year, the machine that used to need a team can do the job alone. The temptation to continuously add more on the pile is irresistible. The easier life isn't a myth, it's a build problem, and the thing usually standing in the way isn't the technology. It's the tangle wrapped around it.

A signal is what's left when you strip a system to the one thing that carries it. Atomic is the smallest unit that still does the job. That's the direction I work in. Cut the system back so the good technology underneath can finally do what it's for.

Tell me the symptom. I'll tell you what's really going on.

Two minutes of your time. If it's not a fit, I'll say so right away.
